The challenge

A [PLACEHOLDER: multi-site] healthcare services company was running its weekly executive review on four spreadsheets — patient volume, staffing utilization, payer-mix, and cash collections — each maintained by a different person. By the time the CEO sat down on Monday, the numbers were already two days old, the definitions did not always match, and a third of the meeting was spent reconciling the spreadsheets against each other instead of making decisions.

The asks were simple but had been deferred for two years: one view of the business, refreshed automatically, with the same definitions used everywhere.

Our approach

We started by interviewing the four spreadsheet owners separately and asking the same question: "What does this number mean, and where does it come from?" The answers diverged in small but consequential ways — different inclusion rules for no-shows, different cutoffs for the reporting week, different handling of inter-site transfers. Before any code, we wrote a one-page definitions document and got the CEO to sign off on it.

From there, we wired the source systems — EHR exports, the staffing tool, and the practice management system — into a single warehouse, applied the agreed-on definitions in a transformation layer, and built a dashboard the CEO could actually read at a glance.
